The Challenge

Conseil Stratégique Alliance is a Paris-based management consulting firm with 200 consultants across France and Morocco. Over 15 years, they had accumulated a vast knowledge base — consulting reports, methodology documents, industry analyses, and case files.

The problem:

• 15,000+ documents spread across SharePoint, shared drives, and email archives
• Consultants spent 2-3 hours daily searching for relevant information
• Inconsistent advice — different consultants found different information
• Onboarding took 6+ months for new hires to become productive
• Knowledge loss — when senior consultants left, their expertise went with them

Implementation

Phase 1 (Weeks 1-4): Knowledge Audit

• Cataloged 15,000+ documents across all sources
• Identified 12 document categories and access levels
• Defined chunking strategy and metadata schema

Phase 2 (Weeks 5-10): Core Development

• Built document processing and embedding pipeline
